Reach: people affected in the next quarter. Impact: how much it moves your goal for each of them. Confidence: how sure you are of those two. Effort: person-months of work (0.5 = two weeks).

Use the order to start a discussion, not end it: a low score with a hard deadline or a strategic bet can still go first.

How to use the RICE calculator

  1. Add each feature, fix or experiment you are choosing between.
  2. Estimate reach for the same period for every idea, for example users affected next quarter.
  3. Pick impact and confidence from the fixed scales, and estimate effort in person-months.
  4. Read the ranking, then copy it as a Markdown table or download a CSV for your roadmap doc. Your list stays in this browser.

The RICE scales

RICE score = reach × impact × confidence ÷ effort, as described by Intercom:

  • Impact: 3 massive, 2 high, 1 medium, 0.5 low, 0.25 minimal.
  • Confidence: 100% when data backs reach and impact, 80% with some evidence, 50% for a hunch.
  • Effort: person-months, so 0.5 is two weeks of one person.

In the example list, an onboarding checklist reaching 800 users (impact 2, 80% confidence, 1 month) scores 1,280, ahead of annual billing at 600 and a Slack integration at 75. The cheap, widely felt change wins over the exciting one.

Where reach comes from

Use analytics where you have it: how many users visit the screen you would change, or hit the problem. Customer conversations are the best source of impact and confidence; the customer interview script helps you run them.

Frequently asked questions

How is a RICE score calculated?

Reach × impact × confidence ÷ effort. Reach is people affected in a period, impact is a scale from 0.25 to 3, confidence is 50%, 80% or 100%, and effort is person-months. The framework was described by Intercom.

What reach should I use for a new product?

Your best estimate of users or customers the change touches in the next quarter, from analytics where you have it. Keep the period the same for every idea so the scores compare.

Should I always build the highest score first?

Not always. RICE makes the trade-offs visible, but a deadline, a dependency or a strategic bet can rightly jump the queue. Use the ranking to start the discussion, not to end it.
